Client situation
- The retail chain is undergoing a business transformation: development priorities are being defined, and new opportunities for business growth and efficiency improvement are being sought. In this regard, management has decided to launch a pilot flat operating model, which will test the functioning of the operational vertical without one of the intermediate levels between the central office and stores
Approach
- Creating a registry of operational vertical processes and their owners
- Reviewing processes from the registry with their owners and experts, including through interviews
- Conducting training on transformable processes for operational vertical employees
- Holding a workshop to determine further directions for the development of key processes of the operational vertical in a planned manner

More than 50 business processes between the central office and stores were reengineered – one intermediate operational level was eliminated, intermediate digitalization was implemented, and a backlog was formed for target process automation
